Driving Circularity with AI-Powered Self-Repair Guidance

The challenge

A major home appliance manufacturer faced high annual costs from avoidable in-warranty repairs (estimated at €2.5M). Simultaneously, new EU regulations mandated the provision of affordable repairs, spare parts, and repair information for up to ten years. This created a necessity to drive customer self-repair while opening a substantial new commercial opportunity.

Our approach

Our approach focused on shifting consumer behavior toward self-repair by removing the key barriers identified through extensive consumer interviews and surveys. We designed an MVP plan for a compliance-focused, scalable, and commercially viable digital tool.

1. Identified the core consumer barriers to self-repair: the majority of consumers are eager to perform self-repair but face challenges with diagnostics, spare parts, and fear of making the issue worse.

2. Validated user demand for an AI solution: the majority of consumers specifically requested interactive troubleshooting tools to support self-repair.

3. Recommended a "RepairGPT" approach: We designed the technical architecture for an AI solution that generates repair guides and provides an interactive interface to help customers diagnose and fix their appliances.

4. Developed a phased roadmap: The roadmap focuses on achieving EU compliance first (accessible repair information) and then developing new commercial business models, such as subscription-based repair plans and on-demand referrals

The outcome

The proposed AI-driven service is projected to reduce avoidable in-warranty repair costs by an estimated €250K to €1M annually by offloading diagnostics to the customer-facing AI tool. Crucially, the blueprint for the solution positions the client to exceed EU compliance standards and opens new commercial avenues, such as subscription-based repair services and valuable 3rd party repair partnerships. The project successfully mapped the path to becoming a leader in sustainable, consumer-focused repair solutions.
