Launching a new dairy alternative β from vision to retail in 26 Weeks


A global food ingredients company wanted to break into the consumer market with a dairy alternative brand in Brazil. The goal: create something new and fast based not only on available ingredients, but mostly serving real consumer needs. What followed was a rapid and data-driven sprint to retail.
This B2B food industry leader lacked direct-to-consumer experience but saw an opportunity in the fast-growing alternative dairy space. The challenge: could they develop and validate a low-cost product that Brazilian flexitarians and vegetarians would actually buy?
In just 26 weeks, we moved from idea to market-ready product. We tested 118 assumptions through 7 real-world experiments and 4 high-fidelity MVPs. From sensory testing to buying simulations and focus groups, we honed in on the product, positioning, and pricing that resonated most. Each high-fidelity prototype was made in less than three weeks, on average, including validation experiments. This is a significant improvement over the typical development time of six to eight months to get a first version in front of consumers.

The product is now preparing for launch in two major Brazilian cities, both in physical retail and online. We delivered a validated go-to-market strategy, a winning proposition, and a product roadmap. All of this grounded in actual consumer behavior. A B2B giant is now confidently stepping into B2C.
